AI Erased the Development Bottleneck. Leadership is Now the Constraint.

Monday, January 19, 2026

Most leaders ask, “How do we build products faster?” With AI, that question is already old.

Today the real question is: Can your leadership keep up with the speed of your own teams?

Your teams move at AI speed. Your business must release just as fast.

The Team That Broke the Old Rules

One team I worked with tried something new.

- On Monday, they held a 4-hour brainstorm.
- Each person brought prototype ideas. They agreed on the best idea.
- They used AI all week.
- They built 14 versions of their product in a few days.
- They even added a Spanish version.

By Friday, when they met with stakeholders and asked:

“What else do we need before we release this?”

The answer was: “Nothing.”

The team was ready. The product was ready. AI made it possible.

The organization was NOT ready.

Where the New Bottlenecks Showed Up

Once the team moved fast, new problems appeared:

- Leaders asked, “Where is the support documentation?”
- Security teams were worried. They saw possible threats but had no clear reasons.
- No one had a next valuable product idea ready. The enterprise backlog was empty. They had never seen development move so fast.
- Users were not prepared to receive the new tool.
- The release, not the development, became the hardest part.

The old constraint (slow development) was gone. The new constraint was leadership and the organization around the team.

What Changes When AI Enters Your Business

With AI, many changes enter your business.

From evaluating the size of your teams to confirming the needed skills.

Product Owner’s, for example, see their work shift from writing long specs to:

- Pulling in real stakeholders fast
- Getting real feedback every few days
- Deciding what to try next based on results

You could build three products in the time it takes your company to debate “What if something goes wrong?”

AI is not just a tool. It also forces new leadership behaviors.

3 Behaviors Leaders Must Show Now

1. Cut Planning

Most companies spend more time planning than building. With AI, that’s backwards.

- Plan just enough for an experiment.
- Let a prototype teach you what’s real.
- Stop paying for long meetings to get alignment when a working demo used in real-life is cheaper.

Your new job: Protect quick experiments. Let reality, not slides, decide.

2. Make Releasing Easy

Shipping is now the hardest part.

If it takes months to:

- Approve security
- Prepare users
- Update training

…then AI speed is wasted.

Your new job:

- Remove release blockers
- Shorten approval paths
- Treat real-world use as the safest, fastest way to learn

3. Build a Real Enterprise Backlog

Your teams can move faster than your strategy.

You need a clear, ranked list of:

- The problems that matter most to customers
- The outcomes that matter most to the business
- An enterprise backlog of value ready for any team to pull

Without this, fast teams sit and wait while leaders decide “what’s next.” Or worse, they spend valuable time "gold plating."

Your new job: Keep the company-wide backlog full and ordered.

The Hardest Part: Your Own Courage

AI makes it cheap to:

- Be wrong quickly
- Learn from real customers
- Fix quality issues fast

The biggest risk is not failure. The biggest risk is moving at last year’s speed.

If you want help:

- Building a clear enterprise backlog that matches your goals
- Redesigning release, risk, and security for AI speed
- Coaching your leaders and teams to work at this new pace

…that’s the work I do with leaders and teams.
